Professional SEO retainers in German-speaking Europe cost between €1,500 and €15,000 per month in 2026. Generative Engine Optimization for AI search sits between €1,000 and €10,000 per month. And while you read this, Google is losing 58 percent of clicks to AI Overviews. Price is not your biggest problem.
Drawing on 18 sourced references from Gartner, Ahrefs, Conductor, Chartbeat, Semrush, Forrester, 6sense, Bitkom 2026, the Princeton GEO study from 2024 and four regional market sources, this guide shows how search behaviour changed fundamentally in 2026, what serious SEO and GEO work actually costs, and how to find the right tier for your company.
Why SEO and GEO prices vary so wildly.
An SEO agency on Upwork offers a full retainer for €199 a month. An established Hamburg agency starts at €3,500 a month. Both call the service "SEO". The difference is not in the word but in what sits behind it.
Hard numbers for the German mid-market are scarce. The only substantial survey comes from Schild Roth in 2022: 521 agencies contacted, 243 usable answers, monthly retainers for most clients between 500 and 3,000 euros. More recent figures come exclusively from agencies themselves and typically put the mid-market at 2,000 to 7,500 euros per month. Below that range, substantial strategic work stops being possible; above it sit premium projects for large e-commerce shops and enterprise clients.
For GEO, Generative Engine Optimization, the picture is even less clear. No independent survey of GEO pricing exists for German-speaking Europe, whether from a trade body, an institute or a market research firm. Every figure in circulation comes from providers themselves, and the ranges contradict each other considerably. From our own quoting practice, small projects sit at €1,000 to €2,500 per month and mid-sized campaigns with content production at €3,000 to €7,000 per month. The reason for the vagueness: GEO is so new that neither standards nor prices have settled.
This guide is meant to create clarity. No marketing promises, no hidden surcharges. Sourced market data, real figures, and an honest account of an industry currently reinventing itself.
If you have lost money on SEO before.
You probably know the scenario. An SEO agency promised "guaranteed top placements in Google". For three months the reports arrived with impressive keyword lists. Then came a Google update and the rankings were gone. The consultant stopped answering. The "optimised" copy read like it was written by a machine. The external backlinks you never commissioned came from questionable sources.
Or a different scenario. You paid for months, rankings barely moved, and when you asked about results you were given explanations about "algorithmic complexity" and "long-term strategy". Your instinct told you something was wrong, but you could not prove it.
The problem in numbers. SEO has the highest density of unserious providers in all of digital marketing. That comes from a structural issue. SEO results take time, are hard to measure, and most clients do not understand the technical detail. It is a perfect environment for providers who make promises they never have to keep.
The scale of the problem is documented. In the first quarter of 2026 the German digital association Bitkom ran a representative survey of 604 German companies with 20 or more employees, published on 11 March 2026. The findings: 78 percent see the current economic downturn partly as a consequence of hesitant digitalisation. 65 percent say competitors who moved earlier now hold an advantage. 13 percent consider the survival of their business at risk because of missed digitalisation, up from 4 percent in 2024. If your SEO and GEO strategy is weak or absent in 2026, you are not alone, but you are part of a shrinking middle.
In 2026 a new problem is added. The market is being disrupted by AI search. Anyone still selling the same SEO methods as in 2022 is optimising for a world that is disappearing. The purpose of this guide is to make that environment legible.
The 8 factors that determine the price.

Competition in your sector
A local tradesperson in a small town needs a fraction of the work an e-commerce shop in a contested market does. The more competitors fight over the same keywords, the more resources visibility requires. This is the single largest cost driver.
Size and technical condition of your website
A 20-page company site is a different proposition from an e-commerce shop with 5,000 product pages. Ageing WordPress installations with plugin problems need weeks of technical clean-up before any content work can begin.
Content production or content optimisation
Monthly strategy advice without copy is inexpensive. Monthly strategy plus two to four original articles is the most common model. Monthly strategy with daily content and video production is enterprise territory. Content accounts for 40 to 60 percent of ongoing SEO cost.
Link building and digital PR
External links from high-quality sources remain one of the strongest ranking factors. Serious link building costs €150 to €1,500 per quality link. Anyone promising 500 backlinks in the first month is selling spam that leads to Google penalties.
Local versus national versus international SEO
Local SEO for a single location is manageable. National SEO across a whole country takes more. International SEO with hreflang tags, several languages and localised content costs a multiple of that. Every additional language multiplies the effort.
GEO integration or SEO alone
Classic SEO focuses on Google rankings. GEO adds optimisation for ChatGPT, Perplexity, Claude and Google AI Overviews. It requires additional structured data, entity optimisation and answer-first content. A combined retainer costs 20 to 40 percent more than SEO alone.
Seniority of the consultants
Junior SEOs cost €40 to €70 per hour. Specialist agencies charge €125 to €200. Top consultants in German-speaking Europe cost €180 to €300 per hour. An agency putting a senior on your project cannot work at junior rates.
Reporting and transparency
A simple monthly report with rankings and traffic is standard. Daily dashboards with an AI visibility score, competitor tracking and share-of-voice analysis across platforms cost considerably more, but deliver real strategic value.
The AI shift and the move towards GEO.
2026 is the year search behaviour changed fundamentally. Google is no longer alone. ChatGPT passed 900 million weekly active users on 27 February 2026. Google states it handles more than 5 trillion searches a year, close to 14 billion a day. The orders of magnitude remain very different; the direction is nonetheless clear. Perplexity, Claude, Gemini and Microsoft Copilot are gaining share. And Google itself has pushed its own classic result lists further down the page with AI Overviews and AI Mode.
The numbers are unambiguous. According to an Ahrefs study from February 2026, the click-through rate for the top organic result is 58 percent lower when an AI Overview appears. An analysis by Conductor of 21.9 million Google searches found AI Overviews in 25.11 percent of cases, with sharp variation by sector. In February 2024 Gartner forecast a 25 percent decline in traditional search volume by 2026, explicitly as scenario modelling. That deadline has since passed without a decline of that magnitude. Publishers are already feeling the effect: according to Chartbeat, small publishers have lost 60 percent of their Google referral traffic.
This does not mean SEO is dead. It means SEO alone is no longer enough. Optimising only for Google rankings in 2026, without thinking about GEO, means optimising for a slice of the pie that shrinks every month. At the same time, a Semrush study from June 2025 suggests that visitors from AI search are more valuable measured by conversion rate, because they arrive later in the decision process. The topic sample examined is narrow, however, and other analyses do not find this difference.
Our approach is straightforward. We no longer separate SEO and GEO into two disciplines, because much of the work, from schema markup to E-E-A-T signals and answer-first content, affects both at once. One strategy, two fronts. SEO and GEO as an investment, not an expense.
SEO is often booked as a "marketing cost". In accounting terms that is wrong. SEO builds a digital asset. A well-optimised website with strong rankings and AI citations is like property in a good location. It generates qualified visitors continuously, without you paying again every month as you would for advertising.
There are solid indications on ROI, but no consistent body of evidence. In June 2025 Semrush modelled across more than 500 topics in digital marketing and SEO that visitors from AI search are 4.4 times more valuable measured by conversion rate. First Page Sage reports a 2.6 percent conversion rate for B2B visitors from thought-leadership SEO, against 1.5 percent from paid search. That data comes from more than 80 of its own clients with an SEO focus and therefore sits at the upper end. For the frequently repeated claim that SEO holds several times the potential of paid search, no identifiable study exists.

Model figures, based on the Semrush study of June 2025 (4.4 times higher value per visitor from AI search, measured by conversion rate), a conversion rate of 2.6 percent for visitors from organic search, which is the channel figure from the First Page Sage B2B benchmarks 2026, drawn from more than 80 of its own clients and therefore at the upper end, and deliberately conservative lead volumes. Actual results may be higher or lower depending on sector, competition and the maturity of your sales organisation.
These are model figures, not guarantees. But the arithmetic works for any business. If SEO and GEO deliver only a fraction of these leads, the investment pays for itself in the first year. And unlike paid advertising, the effect persists even when you reduce budgets.

Why ALVÉRA is not the cheapest SEO agency.
Our ongoing SEO and GEO retainer starts at €1,800 per month. We know providers who sell "complete SEO packages" for €199. We know €199 sounds attractive. And we know why we cannot offer that price.
A serious SEO retainer needs at least 15 to 20 working hours per month for strategy, technical analysis, content optimisation, reporting and incident response. At a realistic €120 to €180 per hour for qualified work, that is €1,800 to €3,600 in labour alone, before software licences, tools and overhead.
An agency charging €199 works with automated bulk tools, generic copy templates and copy-paste reports from Semrush. That holds up for about three months, then the next Google update lands and the site collapses. Or worse, the backlinks you never commissioned are flagged as spam and trigger a manual Google penalty. Recovering from that costs €5,000 to €20,000 and takes six to twelve months.
For GEO this cannot be backed by a study, because no independent survey of GEO pricing exists. It can, however, be worked out. At market hourly rates between 90 and 200 euros, a monthly budget of 500 euros buys two to five working hours. Anyone promising full AI visibility for that should be able to state precisely what gets produced in that time.
Cutting corners on SEO means paying twice. Once for the first attempt, once for the repair.
The cost of waiting.
Every month without SEO and GEO shifts your position relative to competitors. Not dramatically. But steadily. A prospect asks ChatGPT for the "best B2B provider in [your sector]" and gets three recommendations, none of them you. A potential client searches Google and sees an AI Overview naming three providers, none of them you. A business partner searches your name and finds your competitor in first place instead.

What makes this difficult: you never see the loss as a debit. No invoice, no red entry. Only the creeping sense that enquiries are thinning out and competitors seem more aggressive. By the time you notice you have fallen behind structurally, recovery is regularly far more expensive than prevention would have been, because lost positions must not only be rebuilt but won back against competitors who have since established themselves. Behavioural economics calls this loss aversion, documented by Daniel Kahneman and Amos Tversky in 1979 in prospect theory, for which Kahneman received the 2002 Sveriges Riksbank Prize in Economic Sciences. Losses only feel like losses when they arrive as a bill. Silent losses hurt less psychologically and are therefore tolerated longer, even though they cost exactly the same.
The ongoing cost of SEO and GEO.
Beyond the agency retainer there are additional running costs worth knowing about. Proposals that "forget" these line items end up 30 to 50 percent more expensive than quoted.
- SEO tools: Ahrefs, Semrush or Sistrix cost between €100 and €400 per month. Included in our Tier 02 and 03; many agencies bill them separately.
- GEO tracking tools: Profound, Rankscale AI and similar AI visibility platforms cost $99 to $400 per month. A young market segment with rising prices.
- External content production: If the agency delivers strategy only and you need copy produced, add €1,000 to €3,000 per month.
- Developer cost: Technical implementation on the site, if you have no in-house developer, at €60 to €150 per hour.
- Digital PR and links: Serious link building costs €150 to €1,500 per quality link. Budget €500 to €3,000 per month if pursued actively.
- Paid support: Many SEO programmes combine organic work with paid advertising for faster results. Additional budget €1,000 to €5,000 per month depending on sector.

- Evergreen Media: Hourly rates at top agencies in German-speaking Europe between 180 and 300 euros, ongoing SEO costs from 1,000 euros per month even in small niches. The source explicitly labels these as estimates from its own experience, not as survey data.

- TrustRadius and Pavilion, B2B Buying Disconnect: 72 percent of buyers encounter the Google AI Overviews in search. In the same survey year, however, only 7 percent said they used LLMs such as ChatGPT in the buying process, while 6sense measures 94 percent for the same period. The gap shows how heavily such figures depend on question wording and sample. The 2024 fieldwork also found that 78 percent choose products they already knew before starting research, and of those, 71 percent stay with their first choice, rising to 86 percent among enterprise buyers.

What is the difference between SEO and GEO?
SEO optimises for classic rankings in Google and Bing. GEO optimises for content being cited as a source by AI systems such as ChatGPT, Claude and Perplexity. SEO targets clicks, GEO targets mentions inside generated answers. The two complement each other but partly require different technical work. In 2026 both are needed at once.
How long does SEO take to produce results?
Technical fixes take effect within 4 to 8 weeks. Content work shows results after 8 to 16 weeks. Significant ranking gains need 6 to 12 months. GEO effects such as citation rate in AI answers develop over 3 to 6 months. Anyone promising top rankings in 4 weeks is using tricks that cause long-term damage.

In June 2025 Semrush modelled across more than 500 topics in digital marketing and SEO that visitors from AI search are 4.4 times more valuable than those from classic organic search. The topic sample is our own industry, so the figure does not transfer to other sectors unchecked, and a paired analysis by Amsive across 54 websites found no significant difference.
